Honda and Nissan just told the market they are going to run their next generation of vehicles on a shared software architecture. Around the same time, VinSolutions announced what it called a landmark expansion of AI-powered, dealer-driven upgrades, and CBT News published a piece arguing that AI plus analytics, not design or inventory, is the real winning formula for dealership websites now. None of these are stories about a new car. They are stories about the layer underneath the car, and about who controls it.

That layer used to be invisible on purpose. Nobody bought a Honda because of its wiring harness. Now the wiring harness, or rather the software stack that runs on top of it, is the thing two competing manufacturers are willing to build together, because building it separately no longer buys either of them anything a customer notices.

The platform was already shared. Now the code is too

Car brands have shared platforms for a long time, usually quietly, because a shared chassis or engine felt like an admission that the badge on the hood wasn't doing the work. Software doesn't carry the same shame, partly because customers can't see it and partly because everyone has accepted that infotainment, driver assistance, and over-the-air updates are utilities, not identity. Honda and Nissan deepening their software partnership around a next-generation architecture is the honest version of what platform-sharing always was: two companies agreeing that the expensive, hard-to-differentiate part of the product should be built once.

It's worth holding that against what hardware differentiation used to look like, because some of it still exists and it's instructive by contrast. Porsche engineers weight out of a sound system because every gram is a decision that shows up in a lap time and in the way the brand talks about itself. Somebody is currently trying to sell the only coachbuilt Ferrari shooting brake with a big V12 in it, a car that is valuable specifically because it is one of one. A writer at The Drive described driving a 1991 Acura NSX and being moved to tears by it, not by a screen, by the way the car itself behaved. Those are all stories about hardware and craft doing the emotional work of a brand. Honda and Nissan's shared architecture is not trying to do that work at all. It's trying to stop paying twice for something customers were never going to notice, so the money can go somewhere they will.

Even the toy version of the industry has drawn the same line. There's a forty dollar model car built specifically to teach kids how V8s and stick shifts work, because that mechanical logic is treated as something worth explaining, a small artifact from an era when understanding a car meant understanding its hardware. Nobody is building a toy to teach a kid how an over-the-air update gets pushed to a fleet, because that isn't where the romance is. It is, increasingly, where the money and the decisions are.

The dealership just got the same treatment

If the manufacturing side is consolidating around shared code, the retail side is doing the identical thing one layer down. VinSolutions is not selling dealers a new website or a new showroom experience, it's selling an expansion of AI-powered upgrades onto a platform dealers already run, upgrades the company explicitly frames as dealer-driven, meaning dealers choose which modules to switch on. CBT News's argument that AI plus analytics is the real winning formula for dealership websites makes the same point from the demand side: the thing that actually moves a dealership's numbers now is which modules are turned on, not which agency designed the homepage.

Meanwhile the ownership layer above the software is consolidating too. Clement Auto Group just acquired three dealerships in Ohio, adding rooftops to a group that will run all of them on the same back-end tools regardless of what each individual store's signage says. A group buying dealerships isn't buying three different customer experiences, it's buying three more instances of the same stack with a different sign on the building. The brand distinctiveness that used to live in a local dealer's own systems and habits gets absorbed into whatever modules the group has already standardized on.

None of this is happening in a vacuum where money is free. The Fed chair has signaled rates could rise again with inflation still high, and that kind of financing pressure is exactly the environment that rewards shared infrastructure over bespoke builds. When capital is expensive, nobody wants to fund a proprietary dealership platform or a manufacturer-specific software stack that a rival isn't also paying to maintain. Shared architecture stops being a technical preference and becomes the only version anyone can justify to a board.

Where the brand decision actually happens now

This is the part that matters for anyone whose job is to make a car brand feel distinct. If Honda and Nissan are going to run the same next-generation software architecture, the differences a customer feels between the two brands will increasingly come from which features get enabled, how they're sequenced, what the interface calls things, and what data gets surfaced to a dealer versus hidden from them. That's a code review conversation and a product roadmap conversation, not a design studio conversation. The badge still matters, the exterior styling still matters, but the felt experience of owning and buying the car is being decided earlier and by different people than it used to be.

The manufacturing side is showing the same shift in a more literal way. GM workers just approved a deal to add heavy-duty Sierra production in Ontario, which is a decision about which shared line gets which volume, not a decision about what makes a Sierra distinct from a Silverado. Ford naming a new president of Ford Energy is a company betting that some of its future differentiation and revenue sits outside the vehicle entirely, in energy services built on top of the software layer, not inside it. And a report claiming VW is facing a US leadership shakeup is a reminder that this consolidation is organizationally messy even when it's technically sound; the people who used to own "what makes our brand different" are the ones whose jobs are least stable right now.

Simulation software that speeds up electric truck battery design is the same pattern one more layer down: even the physical component that most obviously used to be a hardware differentiator, the battery, is now being iterated inside software before it's ever built. The chassis, the battery, the dealership stack, and the manufacturer's own org chart are all being re-decided in code and configuration meetings before anyone touches steel or signage.

For marketers and agencies working with automotive clients, the practical version of this is simple: the brief you used to write for a design studio increasingly needs a second version written for whoever owns the module list, because that person is deciding more of what the customer actually experiences than the stylist is. Tom Cruise can confirm a Days of Thunder sequel for summer 2028 and the industry will still market speed and metal the same way it always has in the trailer. But the thing being fought over in the boardroom, on the factory floor, and at the dealership counter now is who controls the code the car and the sale both run on.
